The challenge

When every request arrives by email, chat, or a tap on the shoulder, the service desk isn't a system — it's whoever answers first. This IT team had no shared queue, no priorities, and no record of what 'resolved' actually meant. We rebuilt intake on Jira Service Management and turned reactive firefighting into a service operation the business could rely on.

Requests came from everywhere and lived nowhere. Work was tracked in inboxes and memory, so nothing had a clear owner, an SLA, or a status anyone could check. Leadership couldn't see where time went, agents couldn't separate urgent from routine, and the same questions were answered again and again. Compliance against the team's own service targets sat at 60% — and no one could say exactly why.

Our approach

We started with the work, not the tool. We mapped the real request types, who should own each one, and the response and resolution targets the business actually needed — then shaped the portal, queues and automation around that model instead of forcing the team into a generic template.
